Decide who will run the cell before you buy it

The most common reason a working robot cell underperforms in year two is not the robot. It is that nobody was ever actually given the job of running it.

A cell arrives, an integrator commissions it, everyone watches it run, and the project is declared finished. Six months later it is running one part number when it was bought to run four, because the person who could teach it a new one left, or was never trained, or is a maintenance tech who already has a full day. This is enormously common and it is entirely avoidable.

Name the owner before you sign. Not a department, a person. That person should be in the room for the whole of commissioning, asking questions, because that week is the cheapest education anyone in your building will ever receive and most shops spend it watching rather than participating. Integrator training is also negotiable, so ask for more of it than the quote includes; it is far cheaper than a service call in month eight.

Our strong recommendation is that the person you name is the one who has been doing the job. That sounds sentimental and it is not. They know which cartons arrive damaged, how often, and from which supplier. They know the noise the machine makes before it faults. They know that one customer wants labels facing out and that the third course of the pallet is where it starts to lean. None of that is written down anywhere in your plant, and all of it is exactly what a cell needs in order to run without a person standing next to it.

Robot operation is learnable in a way that process judgment is not. Modern arms hand guide, palletizing wizards build patterns graphically, and a capable operator can teach a new part in an afternoon on jobs that used to require a programmer. The skill you would be hiring for outside is the easier half of what the role needs. The harder half is already standing at the station.

There is a plain commercial argument too. A robot operator is worth more to you than a manual operator, because their judgment now applies to every part the cell touches rather than every part their hands touch. That is a real promotion with a real reason behind it, and it is the difference between automation that a workforce cooperates with and automation it quietly resents.

Then keep going. The ladder from loading and changeover, to clearing faults and judging quality, to teaching new parts, to specifying the next cell is a genuine progression, and the person who climbs it becomes the internal capability that makes your second and third projects go far better than your first. Most shops discover that capability by accident. It is cheaper to build it on purpose.

Name the person who will own the cell before you sign, put them through commissioning, and make it the operator who already does the job. Their process knowledge is the part you cannot hire.
